How To Develop An Effective Remote Team

We keep hearing that “work is more efficient than ever.” But that’s not what we see. In fact, productivity has been all over the map during the pandemic. Sure, there are no more hallway meetups that eat into employee work time. But there are plenty of distractions at home. Parents of very young and school-age children, especially, are feeling pinched and burned out. In this climate, how can you develop a smart, effective, remote team?

Some workers are flourishing while others flounder. And we bet you’re managing both.

What’s the answer? We think it’s more hands-on leadership. More one-on-one check-ins. More focused attention on certain outcomes for each individual. More support. More listening and one-the-spot problem solving.

Usually, we discourage leaders from getting too deep “in the trenches,” with their employees. Micromanagement doesn’t help anyone. And identifying too closely with the minutiae of your team members’ day-to-day reality can skew your big-picture perspective.

But these are not usual times. Your team members need consistent connection, encouragement, and a strategic approach to remote teamwork that frees them to do the best work they can under these circumstances.

The conflict, of course, is that no leader can possibly do all of this. You only have so much bandwidth. And you need support, too.

Here’s what we suggest:

Observe your team

Start by finding out what’s happening. Who’s comfortable working in a hibernation hole? Who’s struggling? Discover what people are experiencing in their work lives by sending out a brief, accessible survey, breaking up into small teams specifically to talk about how work is going, or asking directly.

Once you know how people are doing, you’ll have a better idea how to proceed.

Normalize feelings

If you aren’t able to get a good idea about how things are going, it could be that people don’t feel comfortable sharing about their struggles (or triumphs) with work colleagues right now. But that doesn’t mean they aren’t having intense highs and lows.

Team members are experiencing feelings all across the spectrum, from exhilaration to exhaustion. If they don’t feel productive, they may be feeling shame. If their toddler is knocking over toys or crying in the background, they may fear that they’re being perceived as non-productive. If working at home suits them, they may be pumping out high-quality work but feeling uncertain about how to share their successes when they know others are struggling.

Set an example by talking about how you’re really doing, what challenges you’re facing, and what’s working for you. Then create emotional space for people to express themselves and share how things are really going so you can create a culture of support around remote work.

Help people reclaim their calendars

Calendars are brimming with virtual meetings. It’s not unusual for people to be scheduled three or four meetings deep every day, all week long. To be effective, your team members need digital breaks and time set aside for them to complete tasks, away from Zoom or Teams.

You can help people reclaim their calendars by suggesting that they schedule in blocks of time for breaks, lunch, and solo work times. And make sure you’re modeling this behavior by doing the same for yourself.

Approach remote teamwork strategically

If you’re only checking in when something goes awry, that’s not a proactive plan. Instead, assume that your team members will need ongoing support and plan accordingly:

Use technology to your advantage

Many workplaces are shifting from Zoom to Microsoft Teams. The all-in-one nature of the platform, its transparency, and ease of introducing new team members to the work make it a powerful tool. Teams isn’t perfect—everything is evolving—but we still recommend embracing whatever platform you’re using so you can gather all of your work and people in one place and take advantage of internal tools.

Consider assigning a small team to explore each of your tech platforms and report on the most useful tools inside each one. This can set the stage for mini trainings that can help the whole team take advantage of the technology you have.

Design a unique approach

Your team is unique. What you do can’t be duplicated. So your approach to remote work needs to be customized. This is a good time to pull out your annual plan, look at your work streams, and carefully assess how each can be more effective in the remote environment. Do people need more oversight? Another team member? Less frequent meetings?

Take a tactical approach to remote leadership. Establish policies and procedures. Design a system that helps leadership reach out to team members on a regular basis.

Get support

There are a lot of resources out there that can help. But a word of caution: this is not a one-size-fits-all operation. Appoint an internal consultant or group to explore options or hire someone to help you design an approach that works.

Whatever you choose, remember that you need to create structure to address remote leadership issues. Leading is different with your team members all at home. It’s time to employ new strategies and view remote work not as an afterthought, but as a new way of doing things.

The time to act is now. The situation isn’t going to go “back to normal” anytime soon, so it’s best to embrace the reality of remote work and help your team work more productively, communicate more effectively, and do their best work.
