Partnering With Clients: What’s It Really Like?

It’s strange, but in the project management industry, partnering with clients can sometimes be an afterthought. It’s not that PMs don’t care about their client relationships. Of course not. In fact, most PMs would say they’re doing a pretty good job of managing client partnerships.

But we’ve noticed that some PMs don’t approach these relationships strategically. There’s a sense that since they know what to do, they will automatically know how to apply their knowledge and skills effectively. 

But those two things don’t always go hand-in-hand. In fact, there’s only one way to learn client partnership skills: on the job — either from a mentor or through hard-won experience.

As strategic thinkers, we like to gather stories, data, and information; mull it over; and apply whatever we’ve learned to future projects. In that spirit, here are some problems that can crop up for PMs and their clients as they navigate client partnership and how we approach it.

Problem: The client has loads of ideas about how to approach the project and is leaving little room for a project manager to lead or contribute meaningfully.

Solution: We listen. Then we engage the client in a conversation about the value we can deliver. This helps guide the conversation away from predetermined solutions or approaches, new technology, or premature answers. Focusing on value, in addition to the desired outcome, is one way to nurture buy-in and keep everyone’s eyes on the prize from the very first meeting. Many clients underestimate how hard it is to cobble together a team and attack a very large or last-minute project. Starting with value paves the way for a productive project that actually makes a difference. 

Problem: A project manager needs to tell a client something hard about their organization. 

Solution: Be honest, open, and forthright. No one wants to hear about what they need to fix — especially if it’s something they didn’t expect. It’s our job to be as clear and solution-oriented as possible. We’re not doing a client any favors if we sugarcoat the truth or try to “focus on the positive.” If something isn’t working, they need to know it isn’t working. Full stop. 

We focus on honesty and openness by:

  • Practicing communication through conflict. We challenge ourselves every day to have tough conversations. We can’t expect to flex this muscle when we need it if we haven’t been working out. 
  • Asking permission to share a sensitive observation. Try:, “I don’t know if my observation is accurate but may I share something that I think you need to hear?” 
  • Considering the power of verbal conversation instead of sending an email. If you need to tell someone something challenging, chances are you need to say it directly. 

Problem: A leader needs to deliver bad news to their organization and they’re asking for our help.

Solution: Encourage leaders to be brave. If they can see clearly what needs to happen for the long-term health of their organization, they need to be brave enough to speak and implement it, despite a fear of being disliked. This doesn’t mean they ignore the needs of their team members or the greater good. It does mean they adopt a sense of gravitas and finesse and that they stand up to bullies and naysayers.

Leaders can be courageous by:

  • Considering every decision in the context of their own or the organization’s strategic plan. Strategic alignment is a catalyst for bravery. 
  • Getting your ducks in a row. List all the key talking points. Consider possible arguments or resistance and have a response ready. 
  • Being vulnerable. A leader may not have a ready alternative to the bad news but that doesn’t mean they can’t share their conflict or opposition. 

Problem: A project team is reticent, protective, or disengaged. 

Solution: Develop a culture of cooperation and trust.   

Consultants can nurture collaboration by:

  • Making time for project team members. Active listening is the top skill of a good project manager. 
  • Engaging the team in a conversation about its purpose and charter. 

Making sure everyone knows what their role is and how to be successful.
